It works for some games because there is very little differentiating all possible characters.
That's debatable, actually. Take Sacred 2 as an example. Not only do they have very different frames, they also have totally different armor for all characters in general. The armor the angel wears has absolutely nothing in common with the armor the cyborg wears. Yet they modeled all that. It's not a time issue. Not with how much junk Sacred 2 has, not really, and S2 took much less time to develop and Ascaron is pretty much a nobody. S2 also has better graphics than D3.

For your information, different frames do not require different models, merely resized models.
In fact, chaimail A on wizard and chaimail A on warrior require as much work as one model, maybe a bit more to resize it. On the other hand, Chaimail A and Leathermail A are totally different models and need to be made separately. If helm looked the same on all chars nobody would have to make a special horned helm or witch doctor's mask, for isntance. I'm not sure how Blizzard does this, specifically, but I don't buy that it's a time issue. You can disagree, of course.

I'm not worried at all on this guys, and I encourage you to do the same. Just looking at the gameplay video or the other gameplay video of the wizard/barbarian ally pretty much shows some very cool looking armor. I trust blizzard to keep the uniqueness of the armor, and besides, with all the variation, even if the another player somehow ends up with the exact same armor, most likely he/she will not have the same weapons, skills, or runes.
I wish half of us eager-to-play-Diablo-3-fans would stop worrying about the game, and trust Blizzard to do their job. I mean, they are the best gaming company in the world for a reason.
I think whatever Blizzard will choose to do in this regard they wont let us down. This argument has good points on either side.
The thing is if i want to make a hella strong WD then so be it, that's what I want, and it will make for better re playability. So he should be able to wear Barbarian armor which requires more strength than WD armour if I want to play like that (it may be a stupid strategy but hey...).
I also liked the way the same armor looked different on different characters but it didn't really make much sense, maybe if the changes could be more subtle this time around it would just seem more realistic.
So... maybe have class spesific armor, but make it wearable by any class, OR have class spesific armor give boosts to stats mostly used by that class (str and dex for melee classes or even give boosts to things like spesific element usage so that a barb with a staff for eg. can do more lightning damage if he wears Wizard armour that boosts lightning damage).
Anyway hope that made sense....
